How Peak Comfort HVAC grew booked jobs 3.1× in 11 months

Peak Comfort HVAC, a multi-location heating & cooling group, leaned almost entirely on paid ads for new work. We embedded a senior fractional SEO inside their lean marketing team and rebuilt local visibility across every service area — until organic search became their most dependable source of booked jobs.

THE CLIENT

Who we partnered with

Peak Comfort HVAC is a family-owned heating and cooling company serving nine metro areas. They’d earned a strong local reputation on service quality and fast response times.

But with a lean two-person marketing team and no in-house SEO, nearly every new job still came from paid ads — an expensive tap they couldn’t switch off without the phones going quiet.

THE CHALLENGE

Paid ads were the only tap — and the bill kept climbing

Peak Comfort booked almost every new job through paid search and third-party lead platforms. The moment budget paused, the phones went quiet — and cost per lead crept higher every season. None of that spend built an asset they actually owned.

Organically, they were nearly invisible. Across most of their nine service areas, the map pack and first page belonged to national aggregators and a few entrenched competitors — even though Peak Comfort had more trucks, better reviews, and faster response times.

With a two-person marketing team and no in-house SEO, they needed a senior operator who could both set direction and ship the work — not another agency handing over a strategy deck and an invoice.

THE APPROACH

Four decisions that rebuilt local demand

Fewer, sharper bets — each tied to how homeowners actually search for HVAC help when something breaks.

  1. Rebuilt every service-area page from scratch

Peak Comfort had a single thin “service areas” page. We built a dedicated, genuinely useful page for each of the nine metros — local proof, pricing signals, and the exact services people search for in that city.

  2. Won the map pack, city by city

We cleaned up every Google Business Profile, fixed citation and NAP inconsistencies, and stood up a steady review engine — then worked the local map pack one metro area at a time.

  3. Fixed the technical basics holding rankings back

Instead of another 60-page audit, engineering got a short list of prioritized fixes — site speed, mobile UX, schema, and indexation — shipped inside their existing sprints.

  4. Tied every keyword to booked revenue

We ignored vanity head terms and prioritized high-intent “repair, replace, near me” searches homeowners use when they’re ready to book — the queries that actually fill the calendar.

THE RESULTS

Growth that kept compounding after launch

Eleven months in, Peak Comfort was ranking across all nine metros for the searches that book jobs — and the calendar filled up because of it. Every number below is measured against their pre-engagement, paid-only baseline.

Why local leads compounded

Instead of chasing statewide volume, we earned authority in each metro’s map pack and service-area pages. As those local signals strengthened, Peak Comfort surfaced for more nearby, ready-to-book searches every single month.

Why booked jobs followed

Ranking for high-intent “repair, replace, near me” terms put Peak Comfort in front of homeowners at the moment they were choosing who to call. Booked jobs from organic grew 3.1× — without leaning harder on ad spend.
